What manual visual inspection really costs

The numbers from a real project

Most manufacturers know the headcount of their inspection lines. Very few have ever fully calculated the actual cost figure, and fewer still have compared it against the business case for Automated Visual Inspection (AVI). We fully costed a completed AVI project, with anonymised but real figures:

• 89 inspectors, replaced by two automated systems
• 4.2 million euro in annual savings (around 350,000 euro per month) in fill-finish production
• Return on investment in around 2.5 years, including full GMP validation
• Recipe iteration time cut from 42 to 7 days, a reduction of 83 percent

Why manual visual inspection costs more than it looks

The business case does not start with the machine, but with the costs that usually stay invisible today.

1. Hidden personnel costs. Direct personnel costs are visible. Shift premiums, onboarding costs, turnover and the QA oversight effort are often left out of the calculation, even though they significantly increase the real burden.
2. Inherent variability. Manual inspection is variable by definition: inspector fatigue, shift differences and subjective judgement lead to inconsistent results, with regulatory relevance under EU GMP Annex 1.
3. The underestimated bottleneck: recipe iteration. It is the real bottleneck of every AVI implementation. The industry average is 42 days per recipe and it largely decides the return on investment.

The business case for AVI does not stand or fall with the choice of system, but with how fast and robustly the recipe is developed. This is exactly where most projects lose time.

The difference is how you start

Two paths lead into AVI implementation, and the starting point changes everything.

The standard approach first records images, builds a recipe, goes into production and then discovers which batches fail. The result: slow iteration, on average 42 days per recipe.
